Migrations fail on adoption, not technology
Modern UCaaS platforms are stable. What breaks is the human side: staff who never received training, call flows nobody documented, and a reception desk that loses its transfer keys on go-live morning.
Phase the cutover
Start with a single site or department that represents typical usage. Fix what surfaces there, then roll the pattern outward. Number porting should follow the same discipline — controlled batches with confirmed test calls before the next batch moves.
Document the call flows first
Almost every legacy phone system carries undocumented routing built up over a decade. Mapping it before migration is unglamorous work that prevents the majority of post-cutover tickets.
